Most companies I work with have only read what ChatGPT says about them. That's the baseline.

Sometimes they've checked Perplexity. Gemini is rarely audited. Claude almost never.

This is a mistake.

Your brand doesn't exist in one AI. It exists in four major AI systems right now, and in every AI-powered search tool downstream of those four. And each one represents your brand differently — not because they're neutral variants of the same engine, but because their architectural tendencies produce distinct failure patterns.

When I audit a company's AI visibility, I run each of the four. The answers almost never match.

In fact, the places where they don't match are often more diagnostic than where they do. The divergence tells you which part of your brand signal is weak — and which AI system is expressing that weakness.

Here's what each one gets wrong, and why.

CHATGPT

Gets your brand wrong by making it up.

ChatGPT is the most confident of the four. It's also the most prone to confabulation.

When a buyer asks ChatGPT about a mid-market B2B company, the system produces a fluent, polished, authoritative-sounding description. Inside that description, there's almost always something invented:

  • Customers you never signed

  • Features your product doesn't have

  • Acquisitions that didn't happen

  • Quotes attributed to your founder that don't exist

  • Pricing that's years out of date

ChatGPT's training emphasizes fluent completion. When the signal on your brand is thin, the system doesn't hedge — it generates plausible content that fills the gap. The output reads authoritatively. The buyer has no way to verify it in the moment.

MECHANISM: Fluent completion over epistemic caution.

FAILURE PATTERN: Confident confabulation.

RISK: Your buyer acts on fabricated specifics. They show up to the demo expecting a feature you don't have, ask about a customer you never landed, or assume a capability built into your product that isn't. Your sales team spends the first ten minutes correcting hallucinations invented about your own brand.

PERPLEXITY

Gets your brand wrong by treating thin sources as authoritative.

Perplexity solves the hallucination problem by grounding every answer in cited sources.

Which creates a different problem entirely.

Perplexity's answers are only as good as what's indexed and structured well enough to surface. In practice, that means:

  • SEO-winning listicles ("Top 10 B2B X Companies") become citation-worthy sources regardless of quality.

  • G2, Capterra, and comparison sites get heavy weighting because their content is structured.

  • Reddit threads — unmoderated, often wrong, but indexed and linked — get cited alongside authoritative sources.

  • Your company blog, if it's thin or generic, cites against you rather than for you.

  • A well-SEO'd competitor's "vs. [your company]" page can anchor the entire response.

Perplexity doesn't evaluate source quality. It evaluates source accessibility. Citations create the appearance of authority whether the underlying source is authoritative or not.

MECHANISM: Indexability and structure weighted over substance.

FAILURE PATTERN: Structure beats substance.

RISK: Your buyer reads a synthesized answer that weighs a three-paragraph SEO blog post as heavily as a two-year-old research report. And because Perplexity displays sources, the buyer thinks they're getting rigor. They're actually getting a confidence-weighted average of whatever's indexed.

GEMINI

Gets your brand wrong by over-indexing on Google signals.

Gemini inherits Google's worldview.

That's a feature for some brands and a bug for others.

Gemini pulls heavily from:

  • Google's Knowledge Graph (entity-first framing)

  • Schema.org markup (structured data wins)

  • Google Business Profile data

  • YouTube content (Google-owned, heavily weighted)

  • Google-indexed content with strong SEO signals

For large, well-SEO'd B2B brands, Gemini is often the most accurate of the four. The same SEO work that wins Google search wins Gemini representation.

For everyone else, Gemini is the most SEO-flavored. Your brand gets described in whatever terms Google has decided you're about — which may or may not match what you actually do.

MECHANISM: Google-native bias. Whatever Google's systems think you are, Gemini reflects.

FAILURE PATTERN: The SEO-flavored version of your brand.

RISK: If your SEO strategy has been opportunistic ("let's rank for these keywords") rather than architectural ("let's establish what we actually are"), Gemini describes you as the sum of your ranking pages. Sometimes that's accurate. Often it drifts from the real brand.

CLAUDE

Gets your brand wrong by being too cautious.

Claude is the most conservative of the four. That produces a different failure mode from the other three.

Where ChatGPT hallucinates, Claude hedges. Where Perplexity over-cites, Claude under-cites. Where Gemini over-indexes on Google signals, Claude under-indexes on everything.

The result:

  • Claude is more likely to say "I don't have specific information about this company" and stop.

  • When it does describe, it's more cautious in its claims.

  • It's less likely to produce a confident recommendation in a category.

  • It tends toward description rather than endorsement.

  • If you're not well-represented in high-quality training data, you get left out entirely.

Claude's design emphasizes epistemic caution. Confabulation is heavily penalized; omission is not.

MECHANISM: Epistemic caution over completion.

FAILURE PATTERN: Absence rather than misrepresentation.

RISK: Your buyer asks Claude about you and gets a hedged, incomplete answer — or none at all. They don't get misinformation. They get the impression that you're not significant enough for the AI to have an opinion. Which, in 2026, is indistinguishable from being disqualified.

Same Underlying Cause. Four Expressions.

If you've read this far, you've probably noticed something.

The failure patterns are different, but they share a root.

ChatGPT hallucinates when the signal on your brand is thin.

Perplexity over-cites thin sources when authoritative sources don't exist.

Gemini over-indexes on SEO when deeper entity signals are absent.

Claude omits you when high-quality training signal is missing.

Each of the four AIs is expressing the same underlying problem: weak, inconsistent entity signals.

The AI behavior is the symptom. The signal weakness is the cause.

This matters strategically. Because if you try to optimize for one AI — if you read a ChatGPT answer and decide to fix the hallucinations by spamming more content — you'll probably make Perplexity worse (thin sources), not improve Gemini (no Google entity work added), and not move Claude at all (no high-quality signal added).

Optimizing for one AI is whack-a-mole. Fixing the underlying signal is the only move that works across all four.

The Four-Platform Audit

If you're going to test your AI visibility, test all four. Here's the diagnostic pattern I use.

If ChatGPT hallucinates a lot about you, you have a confabulation vulnerability — not enough specific, accurate content in training data.

If Perplexity weighs thin sources heavily, you have an authority source gap — not enough high-quality third-party coverage.

If Gemini feels off, you have a Google entity problem — probably SEO opportunism instead of entity architecture.

If Claude hedges or omits, you have a training data quality problem — not enough substantive, authoritative content about you in the corpus.

Any single one of these is a localized issue. All four happening at once means your brand signal is weak across every dimension. You're not going to solve it by optimizing for a single platform.

What the Divergence Tells You

Your brand exists in four AI systems right now, and in every downstream tool that uses them. Your buyer might be using any of them — or all of them in sequence, checking answers against each other.

The four systems won't agree on you. They don't agree on anybody.

But the shape of their disagreement tells you where your brand signal is weak.

Read all four. Understand the divergence. Build the underlying signal that makes each one better.

You can't optimize AIs individually. You can only build the signal strong enough to survive their individual quirks.
